Why are my peanut butter cookies dry and crumbly?

The dough is meant to look dry, and these cookies need baking through rather than pulling early. Both are the opposite of what you have probably been told.

Peanut butter doughs cohere slowly and look wrong at the point most people panic. Adding milk to fix that failed on record, four times over. And unlike almost every other cookie, this one does not finish setting on the tray, so an underdone middle stays underdone.

How to fix dry peanut butter cookies

Both of the big ones invert the usual advice.

Bake them through, then stop

Five cooks fixed their cookies by baking past the recipe's time, three who pulled early logged undercooked, and nobody reported the reverse.

This is the heaviest unanimous result on the dish, and it runs against the advice that works nearly everywhere else. The peanut phase does not carry over and finish on the sheet: an underdone centre here is not “it will firm up as it cools”, it is simply unfinished, and it reads as raw and crumbly once cool. Bake until the cookie is set, and then stop, because pushing well past that brings the dryness back from the other direction.

An honest exception: four cooks deliberately stop short because they like the fudgy middle. That is a preference and a real one. It is not a fix for a cookie that came out crumbly.

Do not add milk to loosen the dough

Warm milk into dry peanut butter dough failed in every attempt on record but one, scoring at or near the bottom of the scale.

This dough is supposed to look dry and reluctant while you mix it; peanut fat and flour take their time to come together. Free water does not join a mixture that wants protein and fat, so it goes to spread and steam instead, and you get a flatter, drier cookie for your trouble. An almond-milk-and-extra-peanut-butter rescue went the same way.

The outlier: one cook got an excellent centre doing this. We are keeping it on the record rather than tidying it away, and it is one against four.

If you must add something

Reach for an egg, not a liquid

Egg is the binder this dough actually responds to, because it brings protein rather than water.

Egg protein sets near the temperature the cookie is passing through anyway and locks the structure, which is exactly what a crumbly cookie is missing. In the flourless versions it is doing almost all of the structural work on its own. An extra yolk trades as you would expect: more chew, a softer centre.

A natural, separated jar dries the cookie on its own, before anything else you did.

Free oil spreads and crisps where emulsified peanut butter holds structure, and cooks who made that swap reported structural problems about three times as often as not. If you changed jars and then the cookies changed, start there rather than with the recipe.
