Why is my pot roast tough, or not falling apart?

"Cook it longer" is correct. It is also not true yet at the exact point most people give up and pull the roast.

The mechanism, stated plainly

There's a trough before the payoff

More time is the right fix. In the middle of the cook, it can look like the wrong one.

Two clocks, not one

A roast pulled early is TOUGHER than one pulled very early, which sounds impossible.

Two clocks run at once. The fibres start drying at 120F but the collagen does not start converting until 160F, so around 160F you have all of the drying and none of the tenderising. You have to go through that to reach the other side.

Connective tissue converts to gelatin above about 160F, fast above 180F, and is done by 195-205F. Gelatin coats the fibres, and that coating is what reads as succulent. The literature backs the same window: Pull the roast to 195-205F, not 160F.

What to do: tough at the two- or three-hour mark isn't proof the recipe is wrong; it may be exactly the point the mechanism predicts. Keep going, past 180F and on to 195-205F.

Salt is tied to tenderness, not just seasoning

More salt gives the collagen longer to become gelatin, which is what makes the meat shred instead of chew.

This is the one fitted result we have for tenderness in this whole corpus, and it held up after correcting for false positives. It wasn't fit on pot roast alone: it's a family-wide result across braises, and pot roast supplies 395 of the 679 observations behind it. Salted earlier and more generously gives collagen more working time before the roast gets pulled.

Chuck outnumbers round 63 recipes to 3, itself a signal: round is a roast-beef cut mistakenly treated as a braising cut. Less collagen means less material to convert, so a round roast at 205F for the same hours as chuck still has less holding it together.
